475. Stop Automating Broken Processes: What PI Firms Actually Need Before Deploying AI | Yuval Goren, Kobargo IT

[00:47] And I think a lot of fronts that's what they do. [00:49] they do. You cannot automate a fundamentally broken system. To scale a massive PI from today, [00:54] you need strategic IT leadership and bulletproof data security. Because if you get a wrong, [00:59] your firm's reputation is on the line. [01:01] How he did is one breach, one exposure, one volume of ability to really impact your reputation [01:09] and it's one Google review, right? Yeah, I mean very simply we're a [02:06] managed service provider. Although we take a little bit of a different approach, companies [02:11] firms will outsource all their IT to us, we can manage it at the end, and just bring more efficiency, [02:18] the right technologies, and really the security that's needed today around IT services. [02:39] Yeah, let's do it. I mean AI is, you know, it's not going away. You know, we could talk about the perception out there. [02:46] But the reality is, if you're not at least looking at AI as a firm, you're going to get left behind. [02:52] So, let's talk about that. When you walk into a 50 person employee, you know, PI firm today, [02:57] what's the biggest misconception the partners have about AI and what it's actually going to do for them? [03:03] Leadership is always going to be a lot. Let's use AI. [03:06] So there's a big movement initially to public, you know, they're dropping stuff in chat GPT, the free version. [03:12] And that is kind of more of the people are putting in their own personal. [03:15] And now, you know, start to realize that we needed enterprise plan for AI [03:22] because it's all about controlling data, right your data, your client information. [03:27] So, you know, they think it's going to do everything for them. [03:30] But I think the biggest challenge is understanding the use case. [03:33] And I think this is where a lot of firms falter and some don't move forward because this is the piece they're missing. [03:40] Where does it fit? Where can I use it? And really understanding the setting some real expectations around the use of AI. [03:49] Where can it help me most in my firm, in my operations? And really just making my people more effective. [03:56] Let's talk about the front end. [03:58] Let's talk about intake, captioning. [04:00] A personal injure attorney has spent a fortune [04:02] to obtain the lead, the opportunity, right? [04:05] And then, and many of them are still [04:09] reluctant to call it sales, but it sales and take it sales. [04:12] So let's talk about the front lines. [04:14] We're speeds everything. [04:16] You emphasize AI powered intake. [04:18] So, you know, is it back up? [04:21] Is it the first engagement? [04:23] like where do you see it being most valuable? [04:27] So, AI, and this is including voice AI, right? [04:31] Because there's a lot of talk about how do we use these tools? [04:35] AI is greater collecting information. [04:37] But when you're talking about your clients, [04:39] you need to create relationships and people create relationships, right? [04:43] And AI, voice AI in particular is getting better. [04:47] It's a little empathy, you know, there's some great tools out there. [04:51] This is my personal opinion because we're all in the same business, it's customer service. [04:57] You got to create a relationship with your client to build that trust, to get that referral, [05:02] to get that good review. [05:04] So yes, AI for intake, it's great to collect information whether you're using intake [05:10] or on your website or using walmatics and I'm not endorsing anyone, but just to give you an [05:16] idea about these types of tools that leverage AI and more importantly have integration [05:21] with your CMS. We could talk about that. The right technology, but it's got to fit [05:26] your business model. So after hours, AI is great. Right? We don't want to turn is being up 24 [05:35] seven on call returning calls. So I think there's good coverage there. I don't think [05:41] think first line of contact with a client or perspective client. [05:46] Again, my opinion, the tools are decent. [05:49] Take out a little bit of ways to go on voice, [05:51] but I think we can't miss that point that humans create the connection. [05:56] I think that's well said and I also like the, [05:59] hey, you're an expert when it comes to technology, [06:02] but like hey, you're saying frontline human, [06:04] but you mentioned intake or I think fantastic from a live chat perspective. [06:09] basically the logic-based AI component. [06:13] So one of the things I've been an advocate of is the chase side. [06:17] So most of the PI firms have a follow-up sequence of seven, [06:23] the 14 days, and it's just kind of off to the next. [06:27] And I've always been intrigued by that, [06:29] because I understand the percentage, [06:30] chance, that convert a client goes down considerably. [06:34] But it seems like maybe AI could maybe bring back [06:37] some of those opportunities. [06:39] 100% right. [06:41] So, you know, has that your lead list is building, right? [06:45] Because a lot of, you know, don't make that first call. [06:49] If they don't get a call back and then you're chasing them to get them on the phone. [06:52] And obviously metrics we want to track as well. [06:55] But the top firms have a process in place. [06:59] Hey, I could certainly fit that model. [07:00] Right. [07:01] These follow-up calls get somebody on the phone. [07:03] You know, and I would say in terms of how you build it out, [07:06] You want to give, if you can get somebody on the phone, you collect that basic information, [07:11] give me the opportunity to hand it off to a human. You know, we've had clients that have tested [07:18] voice AI really just for backup, not as a primary, right? 9 to 5, 9 to 9, because we're going [07:27] to hand it off to an attorney who's on call, but then it goes to a service, they're looking to replace [07:33] the services of backup. And the only those calls between 9 and 8 AM. I think there's an [07:40] expectation there that people are going to be like okay I'm going to give my info somebody's [07:44] going to call me back. But that chase that you talked about the ones that don't answer the phone [07:49] we're trying to call between 9 and 5 and they're working. You know, you gotta have that. And again, [07:58] And the voice AI piece is not the end of all be all, but it can certainly fit your model [08:04] and how your firm operates around intake. [08:09] Speed Elite is everything, and using AI to chase down uncontacted opportunities is a massive [08:14] advantage. [08:15] But before you plug in the latest automation tool, you have to look under the hood. [08:18] Most firms suffer from disjoin and undocumented workflows. [08:21] It's you automate a broken process, you just get bad results faster. [08:25] So as you will, if his engagement's always start by mapping out these foundational processes first. [08:31] This is a big topic and I'm smiling because over the last five years we've done half a [08:39] dozen digital transformation for law firms. And the thing that we run into are the processes. [08:45] And we're finding that we need to get into some process engineering work. Right? Look, [08:51] You know, we do technology. [08:53] I'm not going to pretend to be an attorney and [08:55] understand all the nuances around the business, [08:58] but we've done a significant deep dive in [09:00] understanding how you operate. [09:02] Right. [09:03] And I think all of that, the engagement starts with, [09:06] let's define the use case. [09:08] But the use case only works if you have a process. [09:12] Right. [09:13] So we dig into the process because the first thing we're [09:15] looking to do, call it AI, call it automation. [09:19] where are our opportunities to automate? [09:23] And if you got one person in your firm is the lead [09:27] and the end all be all on one process, [09:30] you know what's gonna happen? [09:31] No one else knows it is their process. [09:34] Nothing's written down. There's no SOP. [09:37] So we want to use technology. [09:40] Look, I have a saying, great technology is not gonna fix a bad process. [09:45] And I think a lot of firms that's what they do. [09:47] that like okay let's just get the software and it's going to fix this process. [09:52] It's not the way it works and a lot of times they're disappointed or project doesn't get completed. [09:58] So again we will... [10:00] Again, understand how you operate as a firm, because there's differences. [10:07] And what are the use cases? [10:09] And we're not jumping in with two feet into the pool at the deep end with AI, because you're [10:16] going to spend a lot of money, and you're not going to get the value out of it. [10:20] We look at where can we implement what's your team like, do you have a team that's talked [10:26] that I'm about their process. I know I'm being a little for both, but I think it's important to [10:31] set the expectation that there's a lot of great technology out there and you could go out on [10:36] your own. You know, oh, here's something I like. I read it in the AI newsletter and you know, [10:43] then you go down a rabbit hole. You mentioned right at the beginning, you briefly touched on data. [10:48] There's this fragmentation there. How do you integrate all of them? How do you turn data into an [10:53] asset and set up a liability in regards to powering the systems. [10:57] So here's the other thing we've seen over the last five years. [11:02] Data is everywhere and everyone has access. [11:06] Right? [11:07] So it's not just the data, but how do you secure it? [11:11] Who gets access? [11:12] We'll talk a little bit about that. [11:13] But starting with the data, these digital transformations were moving everything to the cloud. [11:18] For a couple of reasons. [11:20] Obviously, COVID everybody's gravel together alone. [11:23] That's pervasive now, right? [11:25] A attorneys are there at the court. [11:27] They need a access. [11:28] You've got people who are working remotely. [11:30] You have mothers, you have fathers. [11:32] They need to take half a day, but they got stuff they got, [11:34] got to do. [11:35] I think for the most part, people really are interested [11:39] in getting what they need to get done, [11:41] but they need a little bit of flexibility. [11:43] So the data's got to be consolidated. [11:46] It's got to be in one place. [11:48] But it's got to have a little more structure, right? [11:50] It can't be your data from 10 years ago, [11:53] you're still holding onto [11:55] and you're paying a lot of money for it. [11:57] I'm not, again, not endorsing, [11:59] no endorsements for you. [12:00] Like a big query, you lean it with snowflake. [12:03] Like how do you think about the data [12:04] where housing components that goes into, [12:08] the cloud collecting it on the cloud? [12:10] I think from most, [12:12] if we're talking about $1550 users in a firm, [12:16] I don't know that you need snowflakes with data bricks, [12:19] We could talk about that as part of that KPI dashboard that we want to get to at some point, [12:26] but this is just operational. You see a message not all onto the data. You've got data sitting [12:32] in different places on prem, maybe in AWS S3 bucket, maybe it's in Azure, in SharePoint. [12:40] And again, the thing that we've run into is data is everywhere. There's a lot of it that's been kept for a long time. [12:47] It hasn't been cleaned, hasn't been segregated. [12:50] So you gotta make sense of that. [12:51] And on the plus side, [12:53] they could potentially be some cost savings, [12:55] because a lot of the data could be moved into [12:57] the cold storage, which is pennies on the dollar. [13:00] Right? If you're not accessing an all-time, [13:02] why do we have it sitting in prime storage? [13:07] You know, had a premium cost. [13:09] I couldn't agree more. The other side of that is, [13:12] you know, the security, the sense of information. [13:15] You know, you argue that data security is increasing part of the firm's brand. [13:20] Not just to compliance checklist. [13:22] So how does a firm actually use their security protocols of them? [13:25] Marketing asset to win more, you know, say B to B peer referrals. [13:29] This is a big topic, right? [13:31] I mean, this is your sweet spot because it's reputation. [13:34] It's Google Reviews. [13:35] You know, it's referrals. [13:36] You know, I mean, that's a channel to get more business. [13:40] And I say, first of all, publish your privacy policies. [13:44] privacy policies make sure it's clear, right? [13:47] You have to be very client-centric about how you handle their data. [13:51] It's PI, it's PHI. [13:54] Get your BAAs with your providers, any provider that's touching client data, you got to have a [14:01] BAA. [14:02] And for a couple of reasons, first of all, it shifts the oneness. [14:07] I mean, you have responsibility, but now it shifts 50% to the vendor, right? [14:14] So you gotta make sure that whoever's touching that data is operationally making sure [14:20] it's secure. [14:21] But that's your reputation. [14:23] You talk about and use it as a marketing tool. [14:25] Hey, we use technology. [14:28] But here's how we protect your data because you're important to us. [14:32] And to your point, that can really be leveraged as a technology differentiator. [14:37] We're not just storing your stuff into AI. [14:40] We understand the sensitivity. [14:41] We know what's going on out there. [14:44] AI deepfakes, fishing emails, you know, PHI is much more valuable than credit card information [14:52] even. Because it's a lot of fraud type to it, right? I could submit an invoice to get paid [14:58] for, you know, I had this medical treatment done and people are doing it all the time they're using [15:03] other people's PHI to do that. So it's a big topic. All you need is one breach, one exposure, [15:12] one vulnerability to really impact your reputation and it's one Google review, right? [15:17] That somebody latches onto and said, they can't be trusted. They miss handle my data. That [15:21] could set you back away. I see a lot of times the, in the courts, you know, the hallucinations and [15:27] things like that as a risk. What other, you know, but what other just big risks do you do? [15:33] A risk profile when you work with a firm and say, hey, like, you got to plug this. Like, this is a [15:38] giant red flag. So again, a lot of this is operational, right? Having the right policies in place [15:47] that are public on your website to address your client, but also internally appropriate use policies, [15:55] AI usage policy, right? We talked about getting the enterprise plan, right? So you have a BAA, [16:02] But you also have to mandate that you cannot use any other AI. [16:06] Pick a platform, right? [16:08] But have a policy internally. [16:10] And also, again, this is a story you could tell about how we leverage AI. [16:14] You could have policies for clients to hop down, right? [16:17] If they don't want to use AI. [16:19] But this is a lever that can be pulled and used to your advantage. [16:24] You have to make sure your ducks are in a row. [16:27] in terms of usage before you go full blown AI, make sure you're employees understand what's [16:36] appropriate, what can we put in that? I would also say to err on the side of caution even if you [16:41] have a BAA, redact. Redact before you put it into AI, there are tools to do that, right? Look, [16:49] we want to leverage AI for efficiency and it's certainly going to be able to do that with, you know, [16:53] generating demand, letters, chronologies, discoveries, all that stuff. [16:59] You're going to get more efficiency, take that time and make sure that everything is verified. [17:06] You can redact and then it's easy to replace if you use the word, but also make sure that nothing [17:13] leaves your firm that hasn't been verified. Now a lot of the AI tools [17:18] they'll give you citations, they'll give you the source. [17:22] Go to the source, read the source. [17:25] The time that you've saved on the, on kind of the more the admin operational stuff, [17:30] let it read some of that time to make sure you're verified. [17:33] There are plenty of stories about law firms being tagged by bar associations and courts [17:39] for these hallucinated citations. [17:43] So I think this is really a more of a discussion about policy and how we operate and putting [17:50] those measures in place internally. [18:02] Getting your data in the cloud and setting up strict AI governance protects your clients [18:06] to keep your firm out of the crosshairs of the bar association. [18:08] But even with the most secure cutting edge technology in place, your investment is completely [18:13] worthless if your staff refuses to log in and actually use it. Change management, it's notoriously [18:18] tough and getting your team to embrace new tech requires the liberate top-down leadership. [18:22] So I wanted to know if people are still resistant to AI adoption, perhaps fearing it would [18:27] cost them their job or the future or if there's been a change in how people view it. [18:32] Are you seeing the barrier start to drop and people are like okay the AI's here, the [18:36] capabilities are here talking about their resistance gap? [18:40] So again, I mean, you got, you know, the younger crowd and I think this is important from an HR perspective too. [18:47] The people that you're hiring, the younger people, they want tools, they want technology. [18:52] So think about it that way too. You're going to get a lot of value from leveraging the right tools that work. [18:59] The cultural adoption within an organization is led by the leader, right? [19:05] You can look at there as there's a plenty of news out there that AI has a pretty [19:09] negative perception. [19:11] Right? [19:12] People afraid they're going to lose their jobs and it's real. [19:14] It's real. [19:15] It's all the guy from Google. [19:16] Who is the guy that gave the commencement and they were booing him? [19:20] Yeah. [19:21] Recently, the former Google CEO correct. [19:23] And there was another guy that also they're talking to young people or trying to get [19:28] into the market and they feel like hey, jobs are not going to be available because of AI adoption. [19:34] like the culture in your organization, [19:38] his paramount for technology adoption. [19:41] So how you lead, how you present, [19:44] presenting it as a tool, making sure [19:46] and police on send look, this is gonna make us more efficient. [19:49] And this is how it's going to help you, [19:52] be more strategic. [19:53] It's going to be a career opportunity for you, right? [19:57] Instead of saying, okay, use these, [20:00] put all your tasks in here, let's automate them, and then you got crickets and they're like, [20:05] they're thinking on their own, what happens when I do that? Am I still here? [20:11] So, and that has to be addressed, you know, as part of the cultural [20:16] organization in the adoption of technology, look, I'm sure it was a [20:20] same thing, you know, let's move to a Cloud CMS. Oh, it's a different platform. [20:25] There's always hurdles, but at the end of the day, it makes the parallel legal, legal [20:32] system the attorney's job is easier because they have better tools. [20:36] Again, how do we position it? [20:39] I think that's vitally important, and that's why I also say don't throw everything at them. [20:43] Like, oh, voice AI agents, you know, totally changing intake, again, rid of intake. [20:50] We're going to be agentic. [20:52] You know, I don't think that's the right messaging at all. [20:54] Yeah, agree. You know, it's funny like adoption and how things change. I remember when I started [20:59] And we're not on QuickBooks anymore, but we had QuickBooks Desktop and then we had to push the bookkeeper to go to QuickBooks online [21:05] Now where I can't even remember it's what we're on. We're on a whole different financial platform, but I remember that being just a push [21:13] And that's not too long ago [21:15] There's also that what came to mind when you're speaking is I listen to this podcast. It's called how to SAS by SHIV and [21:22] And basically it's all about he just interviews PE, private equity groups and the whole premises [21:29] how they think about adding value to any business say buy and one of the things they look at is how [21:36] adaptable the organization is that they're going to buy which which kind of leans in the [21:40] your point like you know if they're really adaptable they're more willing to use tech and make changes and [21:47] and innovate. [21:49] I mean, you know, ABS, MSOs, right? [21:52] All of the P money that's going to make its way into P.I. Law. [21:57] If you're thinking about an exit, if you're maybe five years away, [22:03] you got a leverage technology to bring the value of your company up. [22:07] They're not going to look at it as wasted money, but it's got to be the right technology. [22:12] If you want more value for your business, put in the right processes, [22:16] put in the SOPs right, leverage technology to grow your business. I mean it's the same thing [22:24] when marketing, right? A law firm that's not using rankings right as opposed to what that is. [22:31] They're going to have more value because they're doing all those things. They've got a marketing plan. [22:37] They've got a process in place. It's the same thing when technology. What do you do it in [22:41] So you're out of source. [22:43] Right? [22:44] Well, and I'll give you the plug too, right? [22:46] So you guys have the, you know, the fractional CIOs and AI chief, right? [22:50] So most, most firms are just going to have an IT manager, an IT director, I, you know, [22:57] even even segment, you know, there's even sub segments of rev ops and things like that. [23:01] It is handled, maybe just the front end as opposed to all operational complexity. [23:05] But so talk to me about, you know, the difference of having, you know, a true CIO and [23:10] in AI chief at your organization. [23:13] You know, it's funny. [23:14] I think this is started when we were a BIMCON last year. [23:18] You know, we did a 60 second commercial boat, [23:20] but I attended, and I'll tell you, I learned a lot of things, [23:23] because I'm not a marketing guy. [23:25] But the thing that became clear to me is about messaging. [23:28] And I'm not going to lie, you know, [23:30] we're like every other MSP. [23:33] You know, our first initial contact is, [23:35] we do help task, we do system admin, [23:38] imagine you're not wearing a color your attack, who cares? I mean, really who cares? And the [23:44] thing that I realized starting on that journey is that what's missing is tech and AI leadership [23:51] for these companies. You look at bigger law firms, they can afford that higher than AI chief. [23:57] They can afford the higher CIO. Most companies can't, and to be honest, they don't need a full [24:03] time. But they need to have a strategy. We flipped the script, right? We're coming in with leadership. [24:11] Because the level one support, the level two support, it's commoditized. I think we're great. [24:18] We got great people, but that's what everyone says. Right? It's a consultative. It's the leadership. [24:24] That's going to be part of the package. It's not, oh, you want me to help you with AI? It's extra. [24:29] You want me to help you develop that's extra. I want to bring value to clients listen [24:35] If you start and somebody says what you're goal and you say it's to make a lot of money [24:41] I say well that's not really a goal. It's a result [24:45] I've been doing this for 30 plus years [24:48] I've had clients I liked and I've had clients I didn't like I work with clients I like because I want to be completely invested [24:55] I want to help them succeed because their success is my success. [25:00] So, as to be honest, I don't have such a big back-offest team that I need to worry about [25:05] invoicing. [25:06] For every time we ask and we have to do something a little extra, it all comes out in the [25:12] launch. [25:13] My goal is for them to be successful, for them to grow, to have the right tools, to create [25:18] these efficiencies and make sure there are 100% secure. [25:23] never a guarantee, but there are so many things that need to be done around security. [25:29] And if you're trying to do it on your own, or if you're using your IT manager, [25:33] that doesn't have that exposure in that market in technology, they're putting their [25:39] figuring in the dive. They're not researching, they're not talking to clients, they're not doing [25:44] strategy. So even if you came to me and said, look, I got internal IT, I'm going to say great. [25:51] We can work with your team, we can direct them, bring a sent for leadership, bring a sent for strategy. [25:56] Right? I'll give you an example. I know I'm being a little verbospo, I'll give you an example. [26:01] Sure. I've seen clients look at software, get on the demo. They don't trial it. [26:09] They don't actually use it and they go in and they sign a five-year contract. You know how many [26:16] clients have gone into, they got five year contracts, five year leases on printers, why, right? [26:24] And that's negotiation. That's part of the kind of that leadership. How can you negotiate? [26:28] Vecta vendors, what are you really getting? My question is going to be a lot different when you're [26:34] looking at a CMS or some other tool for intake. I'm going to ask about how does it integrate. [26:41] Because now you sign a contract for a tool that doesn't integrate with anything else. [26:46] Maybe they don't even give you an API so you can at least get a dashboard that gives you some [26:51] visibility and insight into your company. So it's different, right? And these are my values [26:59] and that I want to bring to clients. I love that.
